The challenge

Regional priorities, business-unit ownership and functional standards were pulling in different directions. Overlapping responsibilities and decision forums made any new structure hard to implement.

Our approach

  • Diagnosed the organisation and governance challenges across regions, business units and functions.
  • Developed target operating-model options with senior leaders, covering reporting lines, decision rights and accountabilities.
  • Supported successive phases: a move from a regional to a matrix organisation, then to a business-unit-led model with central centres of excellence.
  • Planned the transition down to role level and coordinated implementation.

What we delivered

  • Target organisation designs and leadership decision packs
  • Governance charters and responsibility maps
  • Role-level mapping across three regions and four business units
  • Detailed transition plans
